Pre-flight check
Confirm you can ship this without escalating to IT or legal. If you can't tick all five boxes, the kit is not ready to install yet.
- Admin access to your CRM (HubSpot, Pipedrive, GoHighLevel, or Jobber)
- Edit access to the form you want to capture leads from (Webflow, WordPress, Typeform, native CRM form, etc.)
- Email-sending box you control (Gmail, Outlook, or your CRM's transactional sender)
- An Airtable or Notion workspace you can drop a base into (free tier is enough)
- Owner buy-in: who will own the SLA — sales lead, head of ops, founder?

Form → CRM wiring
Get every form submission into the system as a structured record. This is the foundation; nothing else works without it.
- Open 01-form/ in the kit. Map your existing form fields to the canonical schema.
- Add the four hidden fields: source, utm_campaign, page_url, submitted_at.
- Wire submission → CRM via the kit's Make.com / Zapier blueprint, or paste the webhook into your form vendor.
- Test with five real submissions across desktop + mobile. Verify all five appear in CRM with all fields populated.
- Tag every test submission with [TEST] in the company field; remove them once you go live.

Scoring + routing
Decide who gets which leads, and on what timeline. The 5-minute SLA on Hot leads is the single biggest revenue lever — calibrate carefully.
- Open 02-score/ — copy the rubric per industry, edit weights to match your ICP signals.
- Run the rubric against the last 50 won deals + 50 lost-or-ghosted to validate calibration.
- Open 03-route/ — fill in the owner-coverage table (who's on for which hours, who's overflow).
- Set Hot SLA at 5 minutes, Warm at 4 hours, Cold at 24 hours. Adjust only if you have data.
- Add an after-hours fallback: hot leads outside business hours get an instant auto-acknowledgement + queue for first-thing-in-AM.

Cadence + reply detection
Automatic follow-up that stops the moment a human enters the conversation. Done wrong, this becomes spam; done right, it's the second-biggest lever after SLA.
- Open 04-cadence/ — pick the Hot / Warm / Cold cadence for your vertical.
- Customize subjects + first 50 words of each email to match your voice. Keep merge tags ({{first_name}}, {{company}}, {{recent_activity}}).
- Wire reply detection: any inbound reply on the thread → halt cadence + flag for owner review.
- Set quiet hours (no sends weekends or before 7am / after 7pm in lead's timezone).
- Schedule a weekly 15-min cadence-review block to read the worst-performing email and rewrite it.

Dashboard + cutover
The single morning view your team checks every day. Six panels, every panel drives a decision.
- Open 06-data/dashboard-queries.sql — drop into Airtable / Notion / Metabase / your warehouse.
- Build the six panels: response time, lead volume, source attribution, stalled deals, cadence engagement, owner leaderboard.
- Publish dashboard URL to your team. Pin it in the channel where the SLA gets enforced.
- Run the live cutover: turn off old form-routing rules, flip the kit's webhook live.
- Watch the first day live. Address any miss-routed leads or broken merge tags within 24 hours.
Where installs go wrong.
Running the scoring rubric against your last 100 deals takes 90 min and doubles its accuracy. Don't ship the default weights without it.
If nobody's name is on the 5-minute response, the 5-minute response doesn't happen. Pick one accountable human.
The cadence rewrite loop matters. Read the lowest-performing email every week. Edit or kill it.
